From Bean to Bar: The Six Steps That Make Chocolate
A cacao seed does not taste of chocolate. Bite one straight from the pod and you get astringency and bitterness, with nothing recognisable behind it. Essentially all of chocolate flavour is manufactured — created by processing, not extracted from the bean.
Six steps do the work, and the order matters more than any single one of them.
1. Fermentation — where the flavour is born
Within a day of harvest, beans and pulp are heaped into boxes or covered piles and left for roughly five to seven days. Wild yeasts consume the sugary pulp, then lactic and acetic acid bacteria take over, the temperature climbs towards 50°C, and the bean is killed.
This is the single most important step. Fermentation destroys the seed's ability to germinate, drains much of the bitterness, and generates the amino acids and reducing sugars that roasting later turns into chocolate aroma. Under-ferment and no amount of skill downstream will rescue the bean; over-ferment and you get ham and vinegar notes.
Almost every difference between a memorable bar and a dull one is decided here, on a farm, before anyone in a factory sees the crop.
2. Drying
Beans go from around 60% moisture to about 7%, usually on raised beds or patios over one to two weeks. Rush it with artificial heat and acetic acid gets trapped inside rather than escaping, leaving a sour bar. Drag it out in humid weather and mould takes hold. Dried beans are then stable enough to ship, which is why cacao-growing countries mostly export at this stage.
3. Roasting
Roasting is where the Maillard reaction turns those fermentation-made precursors into the hundreds of aromatic compounds we read as "chocolate". Time and temperature are the maker's main expressive lever — typically 110–150°C for anywhere from ten minutes to an hour.
Low and slow preserves the fruit and floral character prized in fine dark chocolate; hotter and longer pushes towards the deep, roasty, uniform profile that mass-market blends want. Neither is wrong; they are aiming at different things.
4. Winnowing and grinding
Cracking the roasted beans and blowing off the papery shell leaves the nibs — pure cacao, around half cocoa butter by weight. Grind them and the friction melts that butter, turning solids into a free-flowing liquid called cocoa mass or chocolate liquor, despite containing no alcohol.
Everything downstream is a recipe decision on top of this liquid. Add sugar and more cocoa butter for dark. Add milk solids for milk chocolate. Use cocoa butter, sugar and milk with the solids left out entirely and you have white chocolate — which is why the debate about whether it counts as chocolate is more interesting than it first appears.
5. Conching
Lindt's 1879 machine, still doing the same job. Hours to days of continuous agitation drives off harsh volatile acids and coats every sugar and cocoa particle in fat.
The number that matters is particle size: below roughly 20 microns, the human tongue stops registering individual particles and reads the mixture as smooth. Above it, the chocolate is gritty. That threshold is the entire difference in texture between a modern bar and anything eaten before the 1880s.
6. Tempering
Cocoa butter can crystallise into six different forms, and only one — form V — gives chocolate its gloss, its firm snap and its resistance to blooming. Tempering is the controlled heating and cooling that persuades the butter to set almost entirely as form V: melt to about 45°C, cool to around 27°C to seed crystals, warm slightly to about 31°C to melt the unstable ones off.
Get it wrong and the bar is dull, soft and streaked with pale fat bloom. Get it right and it snaps. This is the step home cooks most often skip, and it is why chocolate melted straight in a bowl never quite sets like the bar it came from. Working with proper couverture and baking chocolate makes it substantially easier, because the higher cocoa butter content gives you a wider margin for error.
Why "bean to bar" is a claim worth reading
Most chocolate companies are not chocolate makers. They buy industrial couverture in bulk and melt, flavour and mould it — which is skilled work, and produces most of what fills the truffle and praline counter, but it starts from someone else's bean decisions.
A bean-to-bar maker controls all six steps from the sack of dried beans onward, which is why those bars carry origin and often estate names: at that scale, the fermentation choices of one farm are still legible in the finished product. It also explains the price. The steps above, done deliberately in small batches, are slow.
